WHAT IS THE DIFFERENCE BETWEEN LEAD TIME AND TRANSIT TIME?
Many inbound plans are already inaccurate at the planning stage because the number of transport days shown in a quotation is treated as the total time required for cargo to reach the warehouse. Transit Time may only describe one transport leg, while Lead Time can include order processing, production, cargo readiness, pickup waiting, origin handling, customs procedures, destination handling and final delivery. When the two terms are used interchangeably, purchase orders may be released too late, production may run short of materials, bookings may not match the Ready Date, and the expected ETA may have no operational basis. This article separates the measurement scope, start and end milestones, required data and the E2E timeline logic so Procurement, Logistics and Operations can work with one consistent time language.

The scope of Lead Time must be named for each process. Supplier Lead Time, Purchase Order Lead Time, Manufacturing Lead Time, Logistics Lead Time and Door-to-Door Lead Time do not automatically share the same start and end points.

NATURE AND OPERATING MECHANISM
1. Lead Time is an outcome-oriented time frame
Lead Time is not merely the time a truck, vessel or aircraft is moving. It may consist of order processing, production, packing, Ready Date confirmation, pickup waiting, documentation, origin handling, main carriage, destination handling, customs clearance and final delivery.
2. Transit Time measures the elapsed time of the agreed transport service
Transit Time may be quoted port-to-port, airport-to-airport, terminal-to-terminal or door-to-door. Depending on the service definition, it may include connection waiting, transshipment or intermediate handling; it should not be read as continuous vehicle movement. Therefore, the same “7 days” can have a very different operational meaning if the measurement points differ.
3. Relationship between the terms
In most logistics plans, Transit Time is one component of total Lead Time. If a company defines Lead Time only for the transport process, the two numbers may appear similar. The KPI name must therefore always be accompanied by the measurement scope.

HOW TO BUILD AN E2E TIMELINE
- Define the final outcome: port arrival, customs clearance, warehouse delivery or production-ready material.
- Select the starting milestone: PO release, deposit receipt, order confirmation or production start.
- Split the timeline: order, production, pickup, origin handling, main transit, destination handling, customs and final delivery.
- Define day type: calendar days, working days, sailing days or agency/factory working days.
- Separate Planned – Confirmed – Actual: never mix planning, confirmed and actual milestones in one status field.
- Assign owner and evidence: each milestone needs an updater and a source document/status.
- Add risk buffer: based on route reliability, transshipment, peak season, specialized control and supplier stability.
- Use rolling forecast: recalculate the final date whenever Ready Date, ETD, ETA or document status changes.

FAQ
Is Lead Time always longer than Transit Time?
For an E2E process, it usually is because Lead Time includes Transit Time plus upstream and downstream steps. Always check the measurement scope.
Is Transit Time counted from ETD to ETA?
It can be, but not automatically. Some services count from cargo receipt or gate-in to terminal arrival, discharge or delivery.
Does ETA mean warehouse delivery date?
Only when the location attached to the ETA is the final delivery warehouse. If the ETA applies to a port, airport or terminal, discharge, release, customs and final delivery may still follow.
Does Supplier Lead Time include transport?
It depends on the agreement. It may end at Ready Date or at the Incoterms delivery point, or include transport to an agreed location.
Should calendar days or working days be used?
Define them by component. Production, banks and authorities may use working days, while transport follows operating schedules.
How should two routes be compared?
Compare the same scope: origin/destination, cut-offs, frequency, direct/transshipment, planned transit, reliability, handling and total expected Lead Time.
How much buffer should be added?
There is no universal fixed buffer. Use historical performance, supplier stability, route, seasonality, specialized control, transshipment and the actual deadline.
